01Opportunity

Beyond logistics

Turn Delhivery's fleet relationship into everyday financial & operational services — starting with FASTag.

02Bet

A platform, not a feature

Build a shared identity, vehicle and wallet layer so many services can ship on one foundation.

03Solution

Simple over one truck

Hide bank, KYC and payment complexity behind one clear model: my vehicle, my balance, what's next.

04Outcome

Shipped in ~8 weeks

FASTag + GPS launched on Android, with the platform set up to scale.

01Opportunity

The relationship with a truck doesn't end with a delivery.

Fleet owners spend on tolls, fuel, tracking, insurance and financing every day. Delhivery already had the relationship — the opportunity was to extend it into a trusted service layer around those everyday needs.

02The platform bet

We weren't designing a FASTag feature — we were laying the foundation for a new business.

To become a business, the product needed one shared layer — identity, vehicles, wallet — that every future service could reuse. FASTag proved the layer; GPS validated it.

03The core decision

Make financial infrastructure feel simple to a fleet owner.

A FASTag hides banks, KYC, wallets and NPCI rails. The user should only ever hold one model: my vehicle, my balance, what needs attention, what's next.

04One experience, two banks

Two wallet models. One mental model for the fleet owner.

IDFC keeps a balance per FASTag; Axis pools many FASTags into one wallet. DelFin normalises both into a single FASTag experience — without asking owners to understand the difference.

"The architecture changed. The user's mental model shouldn't have to."
05The product

A home that acts as a control centre, on a wallet built as infrastructure.

The home surfaces what needs attention before anything to browse. Underneath, one wallet became reusable payment infrastructure for FASTag, GPS and the services to come.

01Pending actions first

FASTags needing attention, low balance, hotlisted, activation and GPS installation pending.

02Services & wallets

FASTag and GPS, with the DelFin wallet and bank-specific wallet always in reach.

03Wallet as infrastructure

Bank / UPI → DelFin Wallet → FASTag, GPS and future services — one reusable layer.

06Extending the foundation

From a financial transaction to a physical installation.

GPS added hardware, plan selection, an address, a technician and a physical install. Progress persisted across sessions so a multi-day order could resume — not restart.

07Outcome & reflection

What I learned building a new business line from zero.

01Design the system, not only the first feature.

Shared identity, vehicles and wallets are what make future services possible.

02Simplify the user's model, not the backend.

Banks can behave differently without pushing that complexity onto fleet owners.

03Speed requires better decisions, not less design.

A tight timeline meant prioritising critical journeys and validating continuously.

"Designing a 0→1 product is as much about deciding what the product should become as it is about designing how it works."
